Organizational research tells a more precise story: silence at work is overwhelmingly a rational response to an environmental signal, not a character flaw. Amy Edmondson's foundational 1999 study identified four specific interpersonal fears — looking ignorant, incompetent, intrusive, or negative — that form a barrier she named psychological safety. When that barrier is high, teams under-report errors, share fewer ideas, and learn more slowly. When it's low, even novice nurses in Edmondson's hospital data caught and reported more mistakes. Google's Project Aristotle later replicated the finding at massive scale: of five team dynamics studied, psychological safety was the single most important predictor of team effectiveness. The old script — 'just speak up' — skips the structural question of why the room makes that so hard.
